Most PE AI programs still start the same way: interviews, workshops, a long use-case inventory, and a polished heat map. The deck gets delivered. The company still has nothing live.

That was acceptable when firms were trying to understand where AI might fit. It is not enough now. In PE, the job is to decide which workflows will actually move EBITDA, cash, or decision speed, then get working solutions into production fast enough to matter.

We are not in assessment anymore.

Why the old model is too slow

Assessment-heavy programs fail for a simple reason: they stop before the hard part. They can tell you there are 40 interesting AI ideas in the company. They usually cannot tell you which 3 deserve funding or get you to a working solution within weeks so you can see the actual impact.

Operating partners do not need another abstract AI readiness conversation. They need to know whether a workflow can survive real operating conditions: messy data, uneven systems, lean teams, and a CFO or CTO who wants proof in weeks, not quarters.

If the output is still a roadmap by the end of month one, the program is already behind.

What day 1 should look like now

The better model is to show up with a perspective, not a generic workshop agenda or a blank whiteboard. That means arriving with a point of view on where AI can create value across every single company in the portfolio.

That does not mean using genertic AI use cases. It means taking the time to deeply understand each portfolio company, map out its processes and teams, and find opportunities where AI moves the needle. So day 1 becomes time to validate, kill, and prioritize ideas quickly, not invent the list from scratch.

When you arrive with a starting hypothesis, the first working sessions get sharper. The team spends time on workflow economics, system access, ownership, and risk boundaries instead of debating what AI could theoretically do.

The decision criteria that matter

A workflow deserves funding only if it clears a small set of gates.

  • Economic density: Is there enough volume, labor cost, delay cost, or error cost for this to matter? A workflow that saves eight minutes a month is not a PE initiative.
  • System reachability: Can the solution reliably access the systems that matter, whether that is NetSuite, Salesforce, a ticketing platform, PostgreSQL, or a document store?
  • Exception shape: Are the edge cases understandable enough to route, escalate, or contain? If every third task is a one-off judgment call, the workflow may still need a copilot, not an autonomous step.
  • Business ownership: Is there a real operator who will own the process, the approval logic, and the metric? If nobody owns the workflow today, AI will not fix that.
  • Safe fallback: When the system is wrong, can a human review, reverse, or override the action without creating more work than the original process?

The mistake is pretending a use-case list is a substitute for that discipline.

What week 4 should produce

By week 4, the output should be working v1 solutions in the prioritized workflows. That means one or two high-value workflows are already live in a controlled form, with real users, real system connections, approval steps where needed, and early metrics on throughput, cycle time, quality, or touch reduction.

In practice, that might mean a ChatGPT Enterprise workflow with a custom MCP connector into internal systems. It might mean an API-based service with approval queues and logging. It might mean a narrow internal app that drafts, classifies, routes, and summarizes while a human still authorizes the final action. The right architecture depends on the workflow, but the standard should be the same: production-adjacent by week 4, not another round of ideation.

If month one ends with a prettier assessment, the model is wrong.

One workflow example: collections and dispute resolution

Take collections and dispute resolution inside a mid-market B2B portfolio company. The workflow usually spans ERP, CRM, email, remittance documents, and customer notes. Collectors spend time reading account history, classifying why payment is delayed, drafting outreach, chasing backup, and deciding which items need escalation. The pain shows up in collector capacity, dispute cycle time, and cash conversion.

This workflow is often a strong candidate because the economics are visible, the systems are known, and the action can be bounded. The first version does not need full autonomy. AI can summarize account context, classify dispute type, draft the next communication, prepare the case for approval, and update the queue for the human owner.

The early metrics are also clear: touches per account, days to resolve a dispute, collector throughput, and eventually impact on DSO. That is a workflow you can underwrite. It is much harder to say the same about a vague idea like "an AI finance assistant" with no owner, no system boundaries, and no defined fallback.

How this scales across a portfolio

Portfolio rollout does not require every company to use the same systems or have the same maturity. It requires a repeatable decision standard and implementation motion.

The standard is a shared set of decision criteria: economics, reachability, exception shape, ownership, fallback. The motion is faster validation up front, then rapid delivery into the first few workflows that clear the bar. Once that pattern works, you can reuse connectors, approval patterns, evaluation criteria, and governance controls across companies without pretending every portco needs the same solution.

PE firms do not need more AI use case lists. They need a tighter operating model for deciding where AI belongs and how fast it should ship. The firms that get this right will not be the ones with the biggest inventory of ideas. They will be the ones that can move from workflow thesis to measurable operating change in four weeks.
